Local AI Readiness Checklist: Is Your Business Ready to Run AI On-Premise?

Every week, another business owner asks me the same question: “Should I move my AI off the cloud?” The honest answer is: it depends. Not every company needs local AI, and not every company is ready for it. But the ones who are? They save thousands per year, gain full control over their data, and sleep better knowing no third party is reading their customer conversations.

This checklist is the same assessment I run during the free 15-minute consultations we offer. Ten questions, five minutes, and you’ll know exactly where you stand.

The 10-Point Assessment

Score one point for each “yes.” Be honest with yourself — there’s no wrong answer here, only clarity.

1. Do you process sensitive customer data?

Medical records, financial data, personal identifiers, legal documents. If your AI touches any of these, every API call to a cloud provider is a data transfer you need to justify under GDPR. Local AI eliminates that transfer entirely.

2. Is your cloud AI bill above EUR 500/month?

3. Do you need AI responses in under 1 second?

Cloud APIs add network latency — typically 200-800ms before the model even starts generating. Local inference on modern hardware like Apple Silicon or NVIDIA Jetson delivers first-token response in under 100ms. For real-time applications, that difference matters.

4. Are you subject to GDPR or the EU AI Act?

The EU AI Act’s August 2026 deadline is approaching fast. If you’re in a regulated category, local deployment simplifies compliance dramatically — no data processing agreements with third parties, no cross-border transfer mechanisms, no reliance on someone else’s security posture.

5. Do you have a dedicated IT person or team?

Local AI needs someone who can restart a service, update a model, and read a log file. You don’t need a machine learning PhD — but you do need at least one technically capable person. If you don’t have one, that’s what our retainer service covers.

6. Is your internet connection unreliable?

Factory floors, rural offices, maritime operations, construction sites. If your internet drops, cloud AI drops with it. Local AI runs on your LAN. No internet? No problem. According to Grand View Research, the edge AI market is growing at double digits precisely because of these scenarios.

7. Do you need AI available 24/7 without downtime?

Cloud providers have outages. OpenAI alone had multiple significant outages in the past year. Local AI runs on your hardware, on your schedule. If the power stays on, the AI stays on.

8. Are you in a regulated industry?

Healthcare, finance, legal, defense, critical infrastructure. Regulators increasingly want to know exactly where your AI runs and who has access. “It’s on a server in Virginia” is becoming an unacceptable answer in Europe.

9. Do you want to fine-tune models on your own data?

Cloud fine-tuning means uploading your proprietary data to someone else’s servers. Local fine-tuning keeps your competitive advantage exactly where it belongs — with you. Small language models like Gemma, Phi, and Qwen — available in the Ollama library — can be fine-tuned on a single GPU in hours, not weeks.

10. Do you want to eliminate vendor lock-in?

Today it’s OpenAI. Tomorrow it’s whoever has the best marketing. With local AI, you own the models, the hardware, and the pipeline. Switch models in minutes, not months. No contracts, no usage caps, no surprise pricing changes.

7-10 Points: Strong Candidate

4-6 Points: Consider a Hybrid Approach

You have some compelling reasons to go local, but not everything needs to move. The smart play is deploying local AI for your sensitive, high-volume, or latency-critical workloads while keeping cloud APIs for occasional, low-sensitivity tasks. 0-3 Points: Cloud May Be Fine (For Now)

If your data isn’t sensitive, your bill is low, and regulations don’t apply, cloud AI works. But keep this checklist bookmarked — the landscape changes fast. The EU AI Act timeline alone may shift your score by 2-3 points before year’s end.
